CNC Router Collets: ER11 vs ER16 vs ER20

Choose the collet by the exact router or spindle—not by the CNC brand alone. This guide separates ER collet family from cutter shank size and shows current manufacturer-documented examples.

Collet family and cutter shank size are different things

“ER20” describes the spindle's collet system. “1/4 inch,” “8 mm” or “3.175 mm” describes the cutter shank. You need the correct collet family and a collet sized for the shank.

ER11 vs ER16 vs ER20: what changes

ER11, ER16 and ER20 are separate physical collet families. A larger family generally gives the spindle room for a broader range of collet sizes, but it does not automatically make the CNC more capable. Rigidity, spindle bearings, power, tool stick-out and the machine itself still matter.

The most important compatibility rule is simple: the collet family must match the exact spindle and nut. An ER11 collet does not become an ER20 collet because both are sold in a 1/4-inch size.

A cutter can fit more than one ER family—with the right collet

Carbide 3D's current 8 mm “El Ocho” cutters make the distinction concrete. The same 8 mm shank can be used with ER11, ER16 or ER20 spindles when the matching 8 mm collet exists. The cutter is not “ER11” or “ER20”; the collet and spindle are.

Router-style collets are not automatically ER collets

Many trim routers use proprietary or router-specific collets rather than an ER system. Carbide 3D, for example, distinguishes the standard Carbide Compact Router from its ER11 version. When a CNC page says “65 mm mount,” that describes the body diameter the machine can hold; it does not prove the installed router uses ER11, ER16 or any other collet family.

Do not treat maximum shank size as a performance rating

A spindle that accepts a larger collet can physically hold larger-shank tooling, but that does not establish safe cutter diameter, depth of cut or material removal rate. Large surfacing tools, for example, also depend on spindle power, machine rigidity, RPM range, clearance and manufacturer/tooling guidance.

Use a four-step compatibility check before buying a collet

  1. Identify the installed cutting system. The CNC model may be sold bare, with a trim router, or with more than one spindle option.
  2. Confirm the collet family. Look for the exact router/spindle manual or current manufacturer page—ER11, ER16, ER20 or a router-specific system.
  3. Match the collet to the cutter shank. A 1/4-inch cutter needs a compatible 1/4-inch collet in the correct family; an 8 mm cutter needs the corresponding 8 mm collet.
  4. Re-check the machining setup. Physical shank fit does not establish safe cutter diameter, stick-out, RPM or cutting load.

This sequence is more reliable than searching for “collets for Shapeoko” or “collets for Genmitsu,” because both brands can appear with different routers or spindles across models and generations.

An upgrade can change the collet system without changing the CNC

Machines with replaceable routers or spindle kits deserve extra attention. A Shapeoko using the current 65 mm VFD path can have ER16 toolholding, while Carbide's 80 mm spindle ecosystem uses ER20. Sienci's current 1.5 and 2.2 kW spindle kits use ER20, while another router mounted on the same CNC may use a completely different collet design.

That means an old box of cutters may still have useful shank sizes after an upgrade, but the actual collets and nuts do not automatically carry over. Budget the cutting system and collets together in the Setup Cost Calculator rather than treating the machine name as the compatibility key.

Why this guide uses verified examples instead of a machine collet finder

Collet-family information is not published consistently across every CNC router and cutting-system configuration. A drop-down covering machines with unknown collet data would make those gaps look like verified compatibility.

What is the difference between ER11, ER16 and ER20 collets?

ER11, ER16 and ER20 are different collet-system families with different physical dimensions and capacity ranges. They are not interchangeable just because the cutter shank is the same size.

Does an ER20 spindle require an ER20 cutter?
